UK Privately Owned Machinery Manufacturer.
Mechanical & Electrical design, CNC machining and Assembly capability.
Problem: Lead Times too long and getting longer, customers complaining.
Assessment carried out. Initial insight that improvements to coaching on scheduling would give the largest impact.
Within 12 weeks the output had been increased by 33% OR just over £1M per month!
Other projects could then be introduced, including reducing build time by 20% and improving quality control through several process.
Over the next 18 months,
- Turnover grew by over 40%,
- Gross Margin by over 80% and
- Staffing numbers by just 8.5%.

UK Manufacturing plant with Laser Cutting, Fabrication, Welding, Paint and full Assembly operations.
Problem: Customer Orders Delivered Late and at risk of cancellation. Ops Management team had been unable to solve and resigned, leaving one Supervisor to hold the plant together.
Identified key bottleneck process and communication improvements. Worked directly with Supervisor and shop floor staff to manage the production process.
- Within 20 days the weekly output had been increased from £120k a week to over £190k.
- Increased output was maintained with no extra staff. FREE OUTPUT WITH NO LABOUR COSTS
- Turnover increased from £6m to £10m in just 6 months.
- Customers and Haulage firms gave positive feedback on the ability to hit agreed dates.
Staff then brough forward other projects which also improved quality and lead times, which convinced customers to stay.
We redefined the management roles and assisted in recruiting a new Ops Management team.

What Are 7 Manufacturing Leadership Hats?
Manufacturing Management is requires MORE than being a great technical expert on the shop floor.
It starts with a great employee who has great knowledge of one process, one technique. You decide to promote them. It works until it doesn’t.
Your Manager is great wearing the Technical Expert Hat when it they are required to discuss their area of expertise. It includes their management of quality.
Now they are the expert everyone turns to across the factory. The expert sales, procurement, quality, dispatch teams all turn to. This is the first hat, they one they often default too. It’s the reason you promoted them. It’s their safe hat.
But it isn’t the one they should wear first every day.
Now they find they have responsibility for
- Safety – they have to ensure audits are completed, near misses investigated, safe practices are adhered to. Safety standards are set, throughout the factory.
- Work Organisation – which teams are doing what today, tomorrow, this week. Which orders will be completed, what is the maintenance plan, what work can be deferred?
- People & HR – you want to gain a multiskilled staff. You need to organsise training, identify the right staff, the best courses. You might have absence issues, a member of staff with sudden care responsibilities. Someone who needs your support.
- Continuous Improvement – if you read some sites, or as many job descriptions as I have you could be forgiven that this is the only focus of manufacturing leaders. Yes you will need to begin knowing some of the improvement techniques. The real power of wearing this hat comes from creating the conditions that allow Continuous Improvement (Lean, Six Sigma) or just great ideas flourish. You don’t have to have all the great ideas but it really helps when your team do.
- Leadership – this can be the one most struggle with. Senior Managers, Owners want the Manufacturing Leaders to set up metrics, monitor on KPIs (Delivery, Quality, Costs). They need them to advise on Capex and Opex budgets. Be the person who leads the shop floor in the strategy, to be looking ahead, 3,6,12 months. They need them to feedback from the factory. The shop floor staff need to see them as being the representatives of the senior team, they look to them for direction and action.
- Digital & AI – this is the latest hat that organisations are looking to their Manufacturing Leaders to wear. From implementing established software, ERP, MRP systems to CNC machines. Robotics and AI, real time monitoring systems, these are the challenges coming down the line. Are they digitally aware or digital naysayers?
